What would have to be true for this business to run without you?

  1. 01.1If you disappeared for 30 days starting tomorrow, what's the first thing that would break?
  2. 01.2Who would your team call when it broke — and what would they do without that call?
  3. 01.3Which of your daily inputs are decisions, vs. approvals, vs. execution?
  4. 01.4Which decisions could your team make today if you gave them explicit authority?

PINPOINT

Where does every decision route back to you?

  1. 02.1Map the three highest-frequency decisions you make in a week. Who else could make them?
  2. 02.2Identify the two functions (ops, finance, sales, delivery) where you're the bottleneck.
  3. 02.3List the vendors, clients, or partners who will only deal with you personally.
  4. 02.4Where are you the single point of failure — and what's the cost of staying that way?

PRIORITIZE

Which constraint, if removed, unlocks the most?

  1. 03.1Rank your bottlenecks by ROI: which one frees the most hours, dollars, or risk?
  2. 03.2Of the top three, which one can be fixed by installing a system vs. hiring a person?
  3. 03.3What's the 90-day version of the fix? What's the 30-day version?
  4. 03.4What measurable outcome will tell you the constraint is genuinely removed?

INSTALL

What gets built, hired, or documented?

  1. 04.1What specific SOP, dashboard, or hand-off needs to exist by the end of next week?
  2. 04.2Who on your team owns this once it's installed? Are they ready?
  3. 04.3What new tooling or vendor needs to be in place? What's the deadline?
  4. 04.4What's the explicit hand-off ceremony — when does this stop being on your desk?

Who owns this without you?

  1. 05.1Have you given them the authority that matches the responsibility?
  2. 05.2What's their decision-making rubric? Have you written it down?
  3. 05.3How will they escalate — and what's the threshold for involving you?
  4. 05.4What permission do they need to make mistakes? Have you said it out loud?

What's the next constraint?

  1. 06.1Now that this one is solved — what's the next thing that depends on your presence?
  2. 06.2What does your weekly time look like now? What does it need to look like in 90 days?
  3. 06.3What new opportunity opens up because you're no longer running this layer?
  4. 06.4Are you ready to step back further — or step into something new?
